Burned off object

Hello,

I'm wondering what's the best approach to create an object that has burned and show the remains (after the fire went out) I've attached an image of the look I'm going for. I'm guessing I could manually sculpt the shapes and then turn the roughness in shader and maybe play with texturing procedurally but I'm not sure if there is a better way to generate the shape.

I would just use several layers of noise - delete points - subdivide - and noise again.

Sculpt your shape is one, using 3D sculpting then what Konstantin said.
